How do you convert an old bath tub to a shower...?

How do you convert an old bath tub to a shower when you can't get the spout off? I bought one of those little ruber devices that is supposed to seas off around the spout and then has a long white hose to a weak shower head. We actually unscrewed the head, connected it to a coupler, and connected the other end of the coupler to a nicer shower head/hose.... The problem is that the rubber thing isn't tight enough to stay on the bath tub spout and kept shooting off. We realized that the white house that comes off of it is just too narrow for a decent flow of water. Anyway, we rigged some things up to force that rubber device to stay on the spout, but today it blew a whole, and we're back to square one.

Obviously, ideally, we'd like to get the spout off and connect right to the pipes, but this stuff is probably 50+ years old and we've been unsuccessful at getting it off. I like my apartment, but I don't want to take baths! Please help!

Well Im a plumber so here is your answer.
1st If its a APT and you dont own it DO NOT start removein stuff ask your landlord to do this for you.
But if you want to do it anyway The spout will come off belive it or not. sometimes they seem like there gone break then come off. there is a chance it will break and then you will have to replace the 1/2 or 3/4 nipple thats there.
If you go to Lows or Home depot in the plumbing section you will find a exposed shower unit for 68 bucks its a new spout with a pipe on the top thats about 4ft high for a shower head and you only need to put 2 screws in the top to hold it since the bottom is on the spout. I guess I have replaced about 2000 spouts in 25yrs and I have been lucky to only have about 19 break on me.
when you go to remove it the spout might bend or crush in but dont worry they do that after 50 yrs.

When I divert the water to shower, on the tub faucet spout, am I suppose to get no water coming out?

Whenever I turn on the tub faucet and divert it to the shower, I am getting enough pressure coming out from the faucet, but there's still some water coming out through the spout. It is not a lot, but it builds up enough pressure to push water back away from the drain. This is clearly not a clog problem. I tried, with my hands, to force the water not to hit the drain (by diverting the water toward the shower walls), and that clears up the water build-up. If I change a new faucet spout with diverter, am I suppose to get no water out when it is being diverted to the shower?
Is there suppose to be absolutely no water out when it is diverted to the shower?
I doubt the showerhead is being block. I have to pull the divert to a certain height and wiggle it just to get enough pressure to the showerhead. It can get high and low, but 1/2 the time it's high. So is there suppose to be any water coming through the faucet spout when the water is diverted to the shower?

If you can remove the shower head itself and then try your diverter. You should not have any water coming out of the spout when diverted.
To replace the tub spout, first check under the spout for a small access slot near the wall that indicates that the spout is held in place with an Allen screw. If so, use an Allen wrench to loosen the screw and slide the spout off the pipe. If there's no access slot, unscrew the spout itself. Insert a large screwdriver into the mouth of the spout and turn counterclockwise.
